A bit of context to start. Verizon Wireless has approximately 145 million wireless connections in the US. AT&T about 115 million. T-Mobile about 140 million. The big-three US carriers serve roughly 400 million wireless connections combined. This is the market Helium Mobile is supposedly disrupting.
Helium Mobile in Q1 2026 has approximately 95,000 to 145,000 active subscribers. That's six orders of magnitude smaller than what the market scale would imply if Helium were genuinely disrupting telecoms. To put it more concretely: Helium Mobile's entire subscriber base is roughly the same size as a medium-sized US town. Verizon's quarterly subscriber growth is several times Helium Mobile's total.
This is real but small. The DePIN telecom thesis was supposed to involve major displacement of centralized carriers through token-incentivized infrastructure. The realized outcome is more like: Helium Mobile is a small-but-functional alternative carrier that exists, has paying customers, and continues operating. It's not telecom disruption. It's a niche telecom alternative.
I think this is mostly fine — niche success is success. But the gap between the "DePIN displaces telecoms" narrative and the realized "Helium Mobile is one specialized MVNO among many" reality is worth being honest about. Below is what's actually happening at Helium Mobile, where the niche works, and why scale pressure is structural rather than temporary.
What Helium Mobile Actually Is
Helium Mobile launched as a mobile virtual network operator (MVNO) using T-Mobile's wireless network for cellular coverage plus Helium Network's DePIN infrastructure for off-load capacity. Postpaid plans run $20/month unlimited. Free tier exists with bandwidth limits. The economic differentiation: subscribers earn MOBILE tokens (subnet of Helium ecosystem) for participating in the network through specific actions.
The architecture combines:
T-Mobile MVNO partnership for primary cellular coverage. Helium Mobile users get effectively T-Mobile cellular service. The actual towers and licensed spectrum are T-Mobile.
Helium Network DePIN infrastructure for off-loading specific traffic. When a subscriber is in range of Helium Network hotspots, certain traffic routes through DePIN infrastructure rather than cellular network. Reduces T-Mobile bandwidth costs for Helium Mobile.
MOBILE subnet token economics rewarding subscribers and infrastructure providers. Hotspot operators earn MOBILE for providing coverage. Subscribers earn MOBILE for usage. The token mechanic provides ecosystem incentive.
This is genuinely innovative architecture combining traditional telecom (T-Mobile MVNO) with DePIN economics (Helium Network). The execution works — subscribers get reliable cellular service plus token earnings. The product is real.
The Subscriber Composition
Of Helium Mobile's ~100K subscribers in Q1 2026:
Roughly 65-75% are postpaid plan subscribers paying $20/month. These are the economically meaningful subscribers — they pay revenue, they use the service consistently, they evaluate Helium Mobile against other carrier options.
Roughly 25-35% are free tier subscribers with limited bandwidth allocation. These contribute to MOBILE ecosystem usage but generate minimal direct revenue.
Geographic distribution is US nationwide via T-Mobile coverage with concentration in early-adopter areas (parts of California, Texas, NYC, Miami).
Demographic skew toward crypto-native users. Subscriber acquisition channels concentrate on crypto media, conferences, ecosystem promotion. Mainstream user acquisition is bounded.
The 65-75K paying postpaid subscribers represent roughly $15-18M annualized revenue. That's a real telecom business at small scale.
The Helium Network Underneath
Beyond Helium Mobile specifically, the broader Helium Network infrastructure operates:
Approximately 850,000-1,100,000 active hotspots globally. The hotspot network is large compared to most DePIN networks but has compressed from 2022-2023 peak when hotspot operators chasing HNT rewards over-deployed.
HNT (Helium native token) market cap of $0.7-1.4B variable across the quarter. HNT economics combine general Helium Network governance with subnet token (IOT for IoT subnet, MOBILE for mobile subnet) integration.
IOT subnet handles IoT data transmission. The original Helium use case (LoRaWAN IoT data network) continues operating with bounded but real customer base.
MOBILE subnet handles cellular off-load and Helium Mobile economic integration.
The total Helium ecosystem (HNT + IOT + MOBILE combined) probably represents $1-2B in token market cap and tens of thousands of active hotspot operators. Real ecosystem at meaningful scale.
Why Scale Stays Bounded
The structural reasons Helium Mobile stays in niche territory rather than scaling toward mainstream:
Brand recognition versus established carriers is enormous gap. When average consumers think "wireless service," they think Verizon, AT&T, T-Mobile. Helium Mobile isn't in their consideration set. Building consumer brand recognition costs hundreds of millions of dollars over years.
Customer acquisition cost is high. Acquiring a wireless subscriber typically costs $200-400 across marketing, onboarding, device subsidies. Helium Mobile has acquired ~100K subscribers — that implies $20-40M in customer acquisition costs even with crypto-native efficient channels. Scaling to millions of subscribers requires hundreds of millions in acquisition spend.
Regulatory complexity limits flexibility. Telecom is heavily regulated. New service offerings, geographic expansion, plan structures all face regulatory review. DePIN telecoms can't iterate as fast as crypto-native protocols.
Helium Network coverage is uneven. Some regions have dense hotspot coverage; others have minimal. Coverage variance affects user experience and limits geographic expansion.
T-Mobile MVNO terms constrain economics. Helium Mobile pays T-Mobile for MVNO access. The wholesale cost structure limits how aggressively Helium Mobile can compete on retail pricing.
Telecom incumbents would compete aggressively if threatened. Verizon, AT&T, T-Mobile have substantial competitive moats and would respond if Helium Mobile or any DePIN telecom started capturing meaningful share. The major carriers can match low prices, undercut on bundling, or simply outlast smaller competitors through scale advantages.
These factors aren't going away. Helium Mobile can grow to maybe 200-500K subscribers across 2026-2027, which would be meaningful traction for the niche. But scaling to multi-million subscribers requires breaking through structural barriers that have defeated many MVNO attempts before Helium.
Where The Niche Genuinely Works
For specific user segments, Helium Mobile delivers real value:
Crypto-native users who want to participate in DePIN ecosystem and value MOBILE token earnings. The economic alignment matters even if the absolute token earnings are small.
Cost-sensitive users in regions where $20/mo unlimited is competitive with alternatives. T-Mobile's network coverage is reliable in Helium Mobile's available regions.
Users with ideological preference for decentralized infrastructure who want to support DePIN telecom development.
Hotspot operators who want subscriber relationship to balance their hotspot revenue (some hotspot operators specifically use Helium Mobile to maintain ecosystem participation across both supply and demand sides).
Users in specific demographic concentrations where Helium Mobile word-of-mouth has spread (specific tech-aligned communities, crypto conference attendees).
For these segments, Helium Mobile is a legitimately good product. The niche is real and probably sustainable.
The Helium Token Economics
For users considering Helium ecosystem token exposure, the realized situation:
HNT (~$0.7-1.4B market cap) captures broad Helium Network ecosystem upside. As HNT, IOT, MOBILE subnet activity grows, HNT benefits indirectly through subnet token redemption mechanisms.
MOBILE subnet token specifically captures Helium Mobile growth. Smaller market cap, more concentrated thesis on Helium Mobile execution.
IOT subnet token captures legacy LoRaWAN IoT data network growth. Smaller market cap, mature niche use case.
For ecosystem-broad exposure, HNT is the canonical position. For specific Helium Mobile thesis, MOBILE specifically. For IoT data network, IOT specifically.
I hold ~0.2-0.5% of crypto allocation in HNT. The minimal allocation reflects my view that DePIN telecom thesis is real but bounded. For users with stronger conviction, allocation could be larger.
What I Got Wrong About Helium
Looking back at my 2022 expectations of Helium, I was too optimistic about both timeline and scale. I expected Helium Mobile to be at 500K-1M subscribers by 2026. The realized 100K is well below that expectation.
I also underestimated regulatory friction. I expected DePIN telecom to navigate regulation more flexibly than centralized telecoms. Reality: regulation applies similarly to both, and DePIN-specific compliance requirements add complexity.
What I got roughly right: Helium Mobile would survive past initial hype cycle. The product would deliver functional service. The ecosystem token economics would compress meaningfully but remain viable.
The thesis I'm holding now: Helium Mobile is a sustainable niche business. Not a multi-billion-dollar telecom disruption. The thesis valuation should reflect niche scale, not displacement scale.
